Eight words from a culture memo, taken seriously by someone whose job is the carbon, water and material reality of AI datacenters and AI PCs — across supply chain, business and product.

01 — The line01 — 那句话

Why eight words survive contact with a factory floor. 为什么这八个字,能挺过车间的现实。

Netflix's memo says it plainly: give people the context — strategy, metrics, assumptions, the definition of done — and let informed people decide. Control is faster on day one. Context is the only thing that survives the second continent, the third tier of suppliers, the fourth product generation.

Netflix 的备忘写得很直白:把上下文给出去——战略、指标、假设、什么算"做完"——然后让掌握信息的人自己决定。控制在第一天更快;但能挺过第二个大洲、第三层供应商、第四代产品的,只有上下文。

In sustainability this stops being a management preference and becomes arithmetic. You will never have enough auditors to police thousands of factories across a dozen jurisdictions. And you will never be in the room where the decision that actually moves the footprint gets made: the reflow profile, the die shrink, the power purchase agreement, the rack density, the choice between one more millimetre of thickness and a battery that can be replaced.

What you can do is make sure everyone in those rooms is holding the same picture of the world: the same model, the same number, the same destination, the same honest list of trade-offs. That is the entire job.

You have contracts with tier 1 and almost no leverage below it. Context looks like: one shared emissions model, a dated destination (carbon-free electricity by 2030), money that follows the destination, and data plumbing so a supplier can see their own number without waiting for your audit.

Nobody optimises a metric that isn't in their spreadsheet. Context looks like: an internal carbon price, RFQ language that scores energy beside yield and lead time, and a bill of materials that shows what a choice costs in kgCO₂e as well as in dollars.

By tooling release, roughly everything is decided. Context looks like: a life-cycle assessment in the designer's hands at concept review, disassembly as a spec line, and rack-level efficiency and telemetry treated as features, not as reporting.

01Microsoft

Publish the number you don't like.

In its 2024 environmental sustainability report Microsoft disclosed that total emissions were about 29% above its 2020 baseline — almost entirely Scope 3, from datacenter construction and hardware — while still holding the carbon-negative-by-2030 commitment. Then it did something more useful than an apology: it began requiring high-volume suppliers to use 100% carbon-free electricity for Microsoft's work by 2030, and moved to low-carbon steel, concrete and fuels in construction.

02Google
Datacenters数据中心

Give people an hourly clock, not an annual average.

Google's 24/7 carbon-free energy goal replaces annual certificate matching with hourly matching on every grid it operates, by 2030. Its 2024 report also showed emissions up roughly 48% against 2019 as AI compute scaled. The metric is the message: a site engineer in a new region can act on "carbon-free, every hour, this grid" without waiting for a memo from headquarters.

03Apple
Devices终端设备

Set the destination, then fund the route.

Apple 2030 requires every product to be carbon neutral. Rather than auditing suppliers into compliance, Apple built the Supplier Clean Energy Program: suppliers commit to 100% renewable electricity for Apple production, and Apple supplies training, tooling, and access to financing and projects. Apple reports its overall carbon footprint has fallen by more than half since 2015 while the business grew.

04Schneider Electric
Infrastructure基础设施

Coach the tier you cannot see.

Schneider's Zero Carbon Project set out to help its top 1,000 suppliers halve the CO₂ of their own operations, with capability-building, tooling and public progress tracking rather than penalties. For datacenters it does the same thing at product level: reference designs that make efficiency the default configuration instead of a special project.

施耐德的"零碳计划",目标是帮助其前 1000 家供应商把自身运营碳排放减半,靠的是能力建设、工具与公开的进度追踪,而不是罚则。在数据中心侧它做同一件事:用参考设计把高能效变成默认配置,而不是一个特殊项目。

05Dell & Lenovo
PC designPC 设计

Move the context upstream, onto the drawing.

Dell's Concept Luna was a design experiment, not a report: fewer screws, no adhesive, a laptop a robot could take apart in minutes so components return to service instead of to shredding. Lenovo's low-temperature solder process lowers the energy of the reflow step in PC manufacturing. Neither began in a sustainability team — both began in a design review, which is exactly the point.

Five moves, in the order they work. 五个动作,按它们奏效的顺序。

  1. Publish the model, not just the target

    公开模型,而不只是目标

    Share the emissions model with suppliers and product teams — assumptions, emission factors, and the parts you know are weak. A target tells people what to say; a model tells them what to do.

    把排放模型交给供应商和产品团队——包括假设、排放因子,以及你自己知道站不住的地方。目标只教人怎么说,模型才教人怎么做。

  2. Make one number canonical

    让一个数字成为唯一口径

    One kgCO₂e per unit that finance, procurement and engineering all quote. Three versions of the truth is control by another name — whoever owns the spreadsheet owns the decision.

  3. Put carbon in the RFQ

    Score energy and material intensity beside cost, yield and lead time — same table, same meeting, same weighting discussion. Suppliers optimise what is scored.

    把能耗与材料强度和成本、良率、交期并列打分——同一张表、同一场会、同一次权重讨论。供应商会去优化被打分的东西。

  4. Trade audits for capability

    用能力建设换审核

    Keep the floor — RBA-style audits are the baseline of trust. But spend the marginal dollar on engineer-to-engineer coaching at tier 2, where the emissions and the water actually are.

    底线要守住——RBA 式审核是信任的基础。但多出来的每一块钱,应该花在二级供应商的工程师对工程师辅导上,因为排放和用水真正发生在那里。

  5. Say the trade-off out loud

    把取舍说出口

    Rack density against water. Time-to-market against embodied carbon. Price against longevity and repair. Naming a trade-off is context; hiding it is control that will be discovered later, by someone else.

    机柜密度对水耗、上市速度对隐含碳、价格对耐用与可维修。把取舍说清楚,是上下文;把它藏起来,是一种迟早会被别人发现的控制。

Control gets you a compliant supplier. Context gets you a supplier who solves the problem you haven't found yet. 控制换来一个合规的供应商;上下文换来一个替你解决你还没发现的问题的供应商。
