Waste is a wastematerial that lost its address.

You asked whether the Manufacturing Waste Program is about waste or about materials. It was always about materials. The word waste is the last thing standing between a 90% diversion rate and a closed loop.

01 · The honest part

Yes. The disappointment is real — and it is data.

Every audited site hits its number. Diversion above ninety percent, certificates on the wall, dashboards green. And still, every single day, the material leaves the fence line and never comes back to us. We measured the exit door. We never measured the return.

Diversion rate is a destination metric: it asks where the tonnes went. It does not ask what the tonnes were, what quality they retained, or whether they re-entered our own bill of materials. Aluminium skeleton, copper trim, cured resin, solder dross, film, laminate offcut — all of it counted once, as weight, then forgotten.

Meanwhile the other half of the work — qualifying recycled content into the final product — is sourced from someone else's post-consumer stream, on the open market, at a premium, with no line back to the factories that generated the scrap in the first place.

Two excellent programs. One in the plant, one in the product. They have never been introduced to each other. That gap is the loop, standing open.

No single brand's diversion program touches that curve. A market might.

03 · The big one

Stop being a good waste manager. Become the off-taker of your own material.

This is the limit we set for ourselves: we behave as an auditor of our suppliers' waste, when we could behave as the buyer of their scrap. The scrap generated inside our supply chain is not waste — it is the cleanest, best-characterised secondary feedstock on earth: single-alloy, known chemistry, known origin, generated in predictable volume, in factories we already govern by contract.

The big move is to take ownership of it — legally, commercially, and in the specification — and to run it as a Supply Chain Materials Bank: brand-owned scrap title, graded to spec at regional recovery hubs, sold forward to qualified smelters and compounders under long-term off-take, and bought back as certified recycled content in our next enclosure, heatsink, chassis and rail. Then we open the whole apparatus — spec, passport schema, disassembly standard — so competitors can plug in. A loop with one company in it is a pipe.

    Retain title to the scrap

    Amend Tier-1 master agreements so process scrap generated on our tooling and our BOM remains our material, not the plant's disposal problem or the broker's margin.

    Grade it, don't bale it

    Segregation at source by alloy and polymer, not by bin colour. Mixed bales destroy value; single-stream scrap re-enters at near-primary quality.

    Guarantee the demand

    Five-to-seven-year off-take with recyclers and compounders. Recycling capacity is not built on spot prices; it is built on signed volume.

  4. D

    Write it into the drawing

    Recycled content and disassembly time become engineering requirements with tolerances — not a sustainability request made after design freeze.

  5. E

    Give it an identity

    Every material stream carries a digital passport: origin, chemistry, recycled fraction, chain of custody — aligned to EU ESPR and battery-passport practice.

  6. F

    Open the loop to rivals

    Publish the specs and pool hub capacity through OCP, iNEMI and CEP. Scale is the only thing that makes secondary material cheaper than virgin.

One year to replace a tonnage metric with a materials metric, and to put a legal name on every kilogram of scrap our products cause to exist.

    Adopt Material Retention Rate (MRR) as the primary KPI

    Per-material mass balance at the top 100 supplier sites: aluminium, copper, steel, nickel, engineering polymers, PCB laminate, solder, magnets, glass, packaging. MRR = mass returned to an equivalent-or-higher-value application ÷ mass generated. Energy recovery and cement kiln co-processing are removed from the numerator.

    Scrap-title clause in Tier-1 master agreements

    Pilot with 20 strategic suppliers covering enclosures, thermal modules, PCBA and power. Brand retains title to process scrap; supplier is paid a handling and segregation fee instead of pocketing broker revenue. Removes the perverse incentive to mix streams.

    Single-alloy, single-polymer segregation standard

    Publish a supplier segregation spec: no mixed baling, no cross-alloy commingling, contamination limits stated numerically. Recycled aluminium requires roughly 95% less energy than primary — but only if the alloy identity survives the bin.

    Digital Product Passport readiness sprint

    Build the data schema now for enclosures, boards and batteries: material declaration, recycled fraction, chain of custody, disassembly instructions. EU ESPR delegated acts land within this horizon; retrofitting a passport after launch costs multiples.

    Join — or convene — the pre-competitive table

    Formal seats at iNEMI value-recovery projects, the Circular Electronics Partnership, OCP Sustainability, and the Semiconductor Climate Consortium. Bring one deliverable: a shared secondary-material specification for IT hardware.

    Baseline audit: where does our scrap actually go?

    Trace, physically, the downstream path of ten representative streams from five plants to final reprocessor. Expect surprises. Publish the map internally, unvarnished — it is the single most persuasive document this program will produce.

2028Build the market — infrastructure, not intentions

A loop needs a place to happen and a buyer at the end of it. This is the capital year: hubs, off-takes and qualified grades.

    Three regional Material Recovery Hubs

    Sited inside our manufacturing clusters (East China, Northern Vietnam, and one of Mexico / Malaysia), each hub sorts, de-coats, densifies and grades scrap to a published spec before it is sold — capturing the value that today leaks to brokers. Modelled on the closed-loop reverse hubs already proven for data centre hardware.

  2. 02

    Long-term off-take agreements with reprocessors

    Five-to-seven-year, volume-committed contracts with secondary aluminium smelters, copper refiners and polymer compounders, with a transparent circularity premium. Guaranteed demand is what unlocks recycler capex; spot-buying recycled content does not build a single furnace.

  3. 03

    Qualify the grades, not just the intent

    Engineering qualification of 75%+ recycled aluminium for enclosures and chassis, recycled copper for heatsinks and busbar, 30–50% PCR resin for structural plastics, and reclaimed-content laminate for non-critical PCB layers. Full mechanical, thermal, EMI and cosmetic sign-off — so design cannot reject it later on hearsay.

  4. 04

    Design for disassembly becomes a spec line

    Maximum disassembly time per assembly, minimum fastener commonality, no permanently bonded dissimilar materials, no adhesive-locked batteries. Enforced at design gate reviews with a scored rubric, not a wish list.

  5. 05

    Reusable packaging fleet across the inbound network

    Convert single-use dunnage, trays and pallets to a pooled, tracked, returnable fleet on the highest-volume Tier-1 to final-assembly lanes. Packaging is the fastest, least glamorous, most certain win in the whole program.

  6. 06

    Internal shadow price on virgin material

    Apply an internal charge per tonne of primary metal and virgin polymer in the BOM, rebated for verified secondary content. This is the mechanism that finally makes the commodity team and the sustainability team optimise the same number.

2029Close the loop — scrap from our factory into our product

The year the two programs finally meet: verified closed loops where the material leaving a plant returns to the same part number.

    Five verified closed loops, independently assured

    Aluminium enclosure skeleton → re-billet → enclosure. Copper heatsink offcut → heatsink. Server chassis steel → chassis. Thermoplastic sprue → structural part. Battery production scrap → cathode. Each with third-party mass-balance chain of custody and public disclosure of the loop yield.

  2. 02

    Component harvesting before shredding — always

    For decommissioned AI infrastructure: mandatory triage for reuse of DIMMs, SSDs, accelerators, PSUs, rails and optics with certified test and warranty, before any material recovery. Highest-value loop first; shredding is the last resort, not the default.

    Take-back at scale for AI PCs and rack hardware

    Enterprise buy-back and consumer trade-in with prepaid return, priced to actually move devices, plus contractual end-of-life custody for every rack we sell or operate. Only 22.3% of global e-waste is formally collected — a brand-run channel is a material supply strategy, not a CSR gesture.

    Zero landfill and zero incineration for 90% of Tier-1

    Certified to a recognised zero-waste standard (TRUE / UL 2799 platinum tier), with the crucial amendment that thermal treatment does not count as diversion. Publish site-level material mass balance, not a single headline percentage.

  5. 05

    Recycled content written into the bill of materials

    Enforceable BOM minimums for flagship lines: ≥50% recycled aluminium, ≥30% PCR polymer, ≥25% recycled copper, 100% recycled cobalt and rare-earth magnets where qualified. Non-compliant BOMs cannot pass release.

    Circularity in executive scorecards

    MRR, recycled-content share and virgin-intake-per-unit-of-compute enter the annual incentive plan for supply chain, engineering and product leadership. Measured, audited, paid on. Nothing else changes a roadmap.

2030Open it — make the loop an industry default

The last and largest move is to stop treating circularity as competitive advantage. Secondary material only beats virgin at scale, and scale requires rivals.

    Shared industry Materials Bank

    Pool scrap volumes and hub capacity with competitors and contract manufacturers into a jointly governed materials bank, with common grades and a transparent index price. A buyers' club large enough to finance new recycling capacity in Asia and the Americas.

    Advocate for the rules we already meet

    Publicly back mandatory recycled-content thresholds for IT hardware, extended producer responsibility for data centre equipment, and harmonised passport requirements across the EU, US and Asia-Pacific. Regulation is how a leader's practice becomes everyone's floor.

  4. 04

    Decouple growth from virgin intake

    Headline 2030 commitment: −40% virgin material per unit of delivered compute against a 2027 baseline, with absolute virgin metal tonnage flat or falling despite fleet growth. This is the only claim that answers “did anything actually shift?”

    Audited material flow accounts, published

    Report the supply chain as a material balance sheet — inflow, stock, retention, loss — assured to the same standard as financial statements. Loss is disclosed in kilograms and by material, not hidden inside a diversion percentage.

  6. 06

    Design the 2031 product for the 2040 furnace

    Lock a forward design charter: mono-material where possible, declared alloys, reversible joints, no critical-mineral dilution, passport by default. The final act of the plan is to stop generating the problem the plan was built to solve.

There is no version of this where one brand closes the loop alone. There is a version where one brand goes first, publishes everything, and buys the market into existence. That is the big one.
